How To Handle Extra Inventory When Reducing Restaurant Operations
When you decide to reduce your restaurant operations — whether temporarily, seasonally, or as part of a strategic pivot — the first question most operators forget to ask is: what do we do with everything we already bought?
Conduct an Immediate Inventory Audit
The moment a decision is made to reduce operations, freeze new purchasing and conduct a full stock audit. Categorise every item by shelf life: perishables that must move within days, semi-perishables that give you a week or two, and dry goods and non-perishables with longer windows. Your action plan for each category will be different.
Adjust Your Menu Immediately
Engineer a temporary menu around what you already have. Create specials, combo offers, or limited-time promotions that draw down your highest-risk inventory first. A well-promoted "staff favourites" menu or a flash sale on your social media can move significant product in 24–48 hours.
Sell or Donate Surplus Stock
For stock you genuinely cannot use before it expires, consider selling to other restaurants, catering operations, or food vendors at cost or slightly below. Many operators also find that donating surplus to local food banks or community organisations — and documenting it — supports the brand while preventing waste.
Negotiate with Suppliers
If you have pending orders from suppliers, contact them immediately. Many suppliers will pause, reduce, or redirect orders if you communicate early. The ones who will not negotiate are often the ones not worth keeping when you scale back up.
